Different risks demand different conversations. Asking “Would you use this?” tells you nothing useful about desirability or usability.

However, asking “Show me how you handle this today” reveals workflow friction, while “Walk me through your last vendor evaluation” exposes budget realities that friendly feature discussions often overlook.

Desirability: do they care?

Most teams ask hypothetical questions (“Would you find this useful?”) and get polite responses. The real signal comes from past behavior, not future intentions.

Ask about the last encounter with this problem. What broke? How much time was wasted? What did they try instead? Look for recent, costly issues that forced workarounds or process changes.

The green light is when multiple people report expensive, recurring problems they’re trying to solve.

The red flag is when people say “that would be nice” but can’t recall the last time it affected them.

Usability: can they do it?

Asking people to imagine using your interface is unproductive. Instead, show them tangible items-wireframes, prototypes, competitor tools-and watch them try to complete real tasks.

Key phrase: “Talk me through your expected next steps.” Listen for clashes between their mental model and your design. Watch for pauses, incorrect clicks, or confusion.

The green light: When people can complete core workflows without major stumbles, even on rough prototypes.

The red flag: When they’re frequently surprised by what happens or need extensive explanation to proceed.

Viability: will anyone pay?

Feature enthusiasm means nothing if no one has budget authority or procurement processes to buy your solution. You need to understand not just whether they want it, but whether they can acquire it.

Map the buying process: Who needs to approve? What’s the timeline? What budget? What would make this a definite no? Don’t ask if they’d pay-ask how they purchase items like this today.

The green light is a clear path from interest to purchase with an identified budget and approval process.

The red flag is high enthusiasm but an unclear or unrealistic buying process.

Reading the key signals

Real demand sounds different from polite interest. When people ask “When can I try this?” or “Can I show this to my team?” you’ve found genuine pull.

If they’re answering your questions but not asking any of their own, you haven’t.

Paying a price for pain means people can quantify the cost of their current approach. “It’s frustrating” isn’t actionable.

“I spend 2 hours every Friday fixing data imports,” or “We lost two deals last month because onboarding took too long,” gives you something specific to solve and measure against.

Watch for emotional language and behavioral change. When people get animated describing their current process, lean forward in their chair, or share screen recordings unprompted, you’ve hit real pain.

When they speak in measured, diplomatic tones about “room for improvement,” you’re hearing politeness, not urgency.

The most dangerous signal is building consensus around a problem that isn’t costing people anything.

Teams often hear “that would be useful” and interpret it as “we need this,” missing the difference between mild convenience and genuine switching motivation.

The B2B interview trap: why “the customer” is a myth

In B2B software, there’s no single customer. There’s a SaaS buying committee with conflicting priorities, different pain points, and opposing incentives.

If you interview only end users, you’ll build features that IT blocks. If you talk only to buyers, you’ll create solutions that nobody uses.

The biggest mistake teams make is assuming one persona represents the whole buying committee. They interview the friendly champion who reached out, get enthusiastic feedback about solving their workflow problems, then build something that fails in procurement or gets killed by unknown security requirements.

This happens constantly. A product team speaks with power users who are desperate for advanced automation features. Users show excitement, describe painful manual processes, and beg for a solution.

The team builds sophisticated workflow tools that solve real problems-only to discover that IT won’t approve the required data access for the automation, or that the buyer considers workflow optimization a secondary priority rather than a core reporting need.

Or teams focus on economic buyers enthusiastic about high-level efficiency gains and ROI projections. They build features that look great in executive demos but are too complex for daily users.

The buyers approved the concept, but the actual users find the tool confusing and continue to use existing workarounds.

End users know where the current process breaks but want features that solve their specific problems without considering broader organizational impact.

Buyers control budgets and understand ROI but can’t evaluate whether solutions solve day-to-day workflow problems. IT and security can veto any solution that doesn’t meet compliance standards, which often emerge late, after teams commit to building something that can’t meet them.

The most painful scenario is building something that satisfies users and buyers, only to have it killed by overlooked IT requirements.

A team spends months on a data integration feature that users love and buyers approve, only to discover data residency requirements make it impossible without a complete architecture overhaul.

Each persona sees the problem differently. End users focus on immediate workflow friction. Buyers consider strategic advantage and cost savings. IT worries about security, compliance, and support burden. None has the complete picture or can speak for the others.

The solution isn’t interviewing everyone for every decision. It’s knowing which conversation matters for the specific risk.

For desirability, talk to end users. For viability, talk to buyers. For technical feasibility, involve IT early. The important part is understanding which evidence you need before talking to anyone.

Map the committee early, even if you don’t interview every stakeholder for every feature.

Understanding who has veto power, who controls the budget, and who uses the product prevents building solutions that work for some personas but fail with others.

The most effective approach is to start with the primary stakeholder for your specific risk, but ask about other players.

When interviewing end users about workflow problems, ask who would need to approve a solution and what would make IT reject it.

When discussing budget and priorities with buyers, ask who would use this product daily and what would lead them to abandon it.

When stakeholders have differing priorities

Conflicting evidence is inevitable in B2B. End users want workflow optimization, while buyers want cost reduction. IT wants security while users want convenience.

The mistake is trying to satisfy everyone with one solution.

Treat conflicts as constraints that define the boundaries of your solution. If users want advanced automation but IT requires air-gapped deployment, build automation that works within those limits.

If buyers want ROI measurement but users resist tracking, find metrics that capture value without user resistance.

Be explicit about tradeoffs instead of ignoring conflicts. Document what each stakeholder considers non-negotiable versus what is nice to have.

Build the smallest solution that doesn’t violate hard constraints, then iterate based on usage patterns rather than trying to solve every persona’s wishlist at once.

Knowing when you have sufficient evidence

Teams often get stuck in research loops because they don’t define “enough evidence” before interviewing. The result is endless discovery that never leads to action or decision.

Set stopping criteria upfront. For example, “We’ll proceed if 3+ users describe the same costly workflow problem and IT confirms no technical blockers.” Or “We’ll experiment if 2+ buyers explain a clear budget/approval path and current solution costs.”

The readiness pattern: the last three interviews add detail to existing themes rather than reveal new problems. If you’re still discovering fundamentally different pain points or stakeholder concerns, you’re not ready to build.

If you’re hearing variations on the same core issues, you have enough information to make a decision.

Analysis paralysis usually means you’re seeking certainty over confidence. You’ll never eliminate all risk through research.

The goal is to reduce risk enough that building something small makes sense, rather than avoiding the possibility of being wrong.
